Where the orders come from
The Americas drove the order book. Excluding acquisitions and divestitures and adjusted for currency, Americas orders rose 58% and its $17.8 billion backlog rose 54%. The company ties the increase to sustained demand for data centers and its technology.
Other regions grew more slowly. EMEA orders rose 12% and its $3.1 billion backlog rose 18%. APAC orders rose 11% and its $2.1 billion backlog rose 12%. EMEA organic sales grew 3% despite continued pressure from conflicts in the Middle East.

How margins and cash moved
Profit improved alongside sales. Adjusted EBIT margin was 18.3%, up from 15.3% a year earlier. Adjusted segment EBITA margin rose in all three regions: Americas 22.0% from 19.9%, EMEA 16.4% from 15.6% and APAC 18.9% from 17.8%. In the Americas, the company credits operating leverage on higher revenue and favorable business mix.
Part of the GAAP jump comes from smaller charges. Restructuring and impairment costs were $87 million, against $400 million a year earlier. The adjusted figures also remove $90 million of discrete tax items and add back $95 million of transformation costs.
Cash from operations was $1.3 billion and free cash flow was $1.1 billion. Net debt to adjusted EBITDA was 1.8x on Sept. 30, down from 2.4x a year earlier. Stock repurchases in the quarter were $655 million. Diluted weighted average shares were 606 million, against 633 million.
Why it matters
OptimistFi has argued that Johnson Controls works if its smart-building, HVAC and service footprint turns demand into recurring, higher-margin earnings rather than cyclical equipment sales. Wider margins support the higher-margin half. The lower services share leaves the recurring half unproven.
The mix is the test. Products and systems sales rose 13% organically in the quarter, against 8% for services. OptimistFi calculates that services were 29.5% of sales, down from 30.9% a year earlier, so equipment drove more of the growth. Services still grew organically in every region.
The filing's own caveats limit the read. Orders before the first quarter of fiscal 2026 exclude certain equipment-only sales on longer-cycle projects, and backlog was restated to include them. The company's risk language also cites swings in data center demand, customer concentration and the conversion of backlog to revenue.
What's next
The next test is the fiscal 2027 first-quarter report. The company guides organic sales growth of 12% to 14%, operating leverage of 30% to 35% and adjusted EPS of $1.15 to $1.20. Operating leverage is the change in adjusted EBIT divided by the change in net revenues, the filing says.
For the full year, the company guides organic growth of 11% to 12%, operating leverage of 30% or more and adjusted EPS of $6.15 to $6.30. Fiscal 2026 adjusted EPS was $5.16, up from $3.76. Guided adjusted free cash flow conversion of 95% sits below the 103% reported for fiscal 2026.
A first quarter inside those ranges, with services keeping pace with equipment, would back the recurring-earnings case. Adjusted EPS below $1.15 or organic growth below 12% would fall short of guidance and weaken it.
